About the Roastery Session:
Join John Laird and get a behind-the-scenes look at one of the IMF RM15 Roaster. You get a chance to troubleshoot real challenges, and learn from a coffee veteran who’s been in the business for 27 years. John Laird is a full time hands-on coffee roastery consultant. So bring all your questions about your business and scaling your coffee roastery operations. Also bring some green beans.

How to Tell If You’ve Outgrown Your Current Setup
Understanding the core economics of your roasting operation is critical to profitability and success, and knowing the right moment to expand can mean the difference between sustainable growth and costly missteps.
If your production bottlenecks are slowing you down, or if rising costs are eating into profits, it’s time to assess your capacity, workflow, and efficiency.
One of the biggest mistakes I see is not matching production capacity with future sales goals. By working through these pain points, together we create a plan that aligns with your business goals and optimizes the timing of every step of your growth.
- Define your business model. Who are your clients? Wholesale? Retail? White Label?
- Track your daily, weekly and monthly production (batch sizes, roast hours, labor, capacity).
- Calculate your current production efficiency (energy and labor as cost of goods).
- Compare production output to sales forecasts to identify growth trends.
- Identify limiting factors. Assess whether equipment, workflow, or space is limiting your growth.
- When production is operating at 85%+ of capacity, begin planning for expansion.

Primarily, it is a survey to help us better understand the real challenges roasteries face as they grow. We have designed it as an application for the roastery session with John – to give you something valuable in return for sharing your insights.
What happens after I apply?
We will review all responses and identify trends and better serve roasters through our consulting work (Roastery Development, Roastery Operations, Ventilation Systems). From the responses we select 2 roasting professionals to spend a day with John – roasting, troubleshooting, and talking growth.
What will you do with my data?
Everything you share is 100% confidential. Your responses are used internally by Coffee Heroes Solutions to understand the needs of growing roasteries and improve the services we offer. We will never share or sell your information.
What is included?
You will spend a day with John at a fully equipped roastery, roasting on an IMF RM15 – a powerful, emissions-integrated system.
This is a working session focused on your real challenges, whether it is production, consistency, layout or scaling.
